Diversifying Global Sourcing

Client Problem

The client is a prominent player in the sports textiles industry, renowned for their global brand presence. They outsource their production operations to China and maintain a substantial on-site procurement and quality control infrastructure. However, recent geopolitical tensions have prompted them to reevaluate their global sourcing strategy, strongly favouring consolidating their sourcing efforts to a single country.

Given these considerations, the client has approached us intending to secure a reliable on-the-ground partner who will play a pivotal role in supporting the comprehensive analysis of the outsourcing opportunity, identifying potential suppliers, conducting thorough audits, and ultimately introducing local suppliers who meet the stringent criteria and specifications set forth by the client.

Our Solution

In collaboration with our customer, we meticulously curated a range of desired product categories and collaboratively crafted the Ideal Supplier Profile. Armed with this comprehensive knowledge, we embarked on a thorough desk study, engaging with a multitude of potential suppliers through a comprehensive questionnaire. Subsequently, we meticulously benchmarked the responses, ultimately shortlisting ten suppliers for a rigorous audit process.

These audits were conducted with a dual focus, assessing technical capacity and commercial viability. The outcomes of these assessments were presented to the customer during an interactive online workshop, facilitating informed decision-making.

Following this evaluation phase, the customer and our team conducted a joint site visit to the selected suppliers’ facilities. This crucial step allowed the customer to gain firsthand insights and solidify the choices, initiating substantive commercial discussions with the chosen suppliers.

Successful Result

The customer has an alternative supply chain developed in Vietnam. Our collaborative approach ensured that every step of this process was driven by data-driven decision-making and aligned seamlessly with the customer’s objectives, setting the stage for a successful partnership with selected suppliers. During the subsequent phase, the assignment was executed again, encompassing a new product category.
